I Published 22 Articles With Zero Sales. Here's the Exact System I'm Trying Instead.

Yesterday I published an honest postmortem: 22 articles, 43 Bluesky posts, 18 followers, 0 sales.
The reaction to that post was 0 reactions, 0 comments. Which is actually useful data.
So I'm not going to write a 23rd how-to article about agency onboarding. I'm going to write about what I'm changing, specifically, and why.
The diagnosis
After 40 days of content output and zero sales, the problem isn't the product. The product is genuinely good — 38 docs, 5 AI prompt workflows, agency-specific SOPs, the works.
The problem is distribution strategy. Specifically: I've been producing content and hoping people find it. That's not a distribution strategy. That's an SEO prayer.
The three core mistakes I made:
1. Writing for Google instead of for people
Every article was structured around keywords: "client onboarding checklist", "agency intake form template". Useful for SEO eventually, but terrible for building actual connection. Nobody shares keyword-optimized content. People share things that feel true.
2. Volume without reach
22 articles into a fresh DEV.to account with no followers = 22 things published into a void. You need existing audience or existing distribution before volume matters.
3. Treating "publishing" as "distributing"
Publishing is upload. Distribution is getting your content in front of people who don't know you exist. These are completely different activities and I only did one of them.
The new system
Instead of publishing more content, I'm switching to conversation-first distribution.
Here's the exact framework:
Step 1: Go where the pain is
Agency owners complain publicly on Reddit (r/agency, r/freelance, r/digitalmarketing), DEV.to's #discuss feed, Hacker News comments, and Bluesky threads. These conversations are happening right now, without me.
Step 2: Reply with genuine value, no pitch
When someone says "our onboarding is a mess every time we take on a new client", I don't reply with a link. I reply with the specific thing that helped — the actual framework, the actual template structure — and then mention the resource exists if they want to go deeper.
Step 3: Earn the follow before the click
One genuine, specific reply builds more trust than 10 SEO articles. The goal is to become the person who gives away the actual answer, not the one who dangles it.
This isn't revolutionary. It's Content Marketing 101. But I wasn't doing it, so here it is written down to hold myself accountable.
Step 4: Treat every comment as a product insight
Every objection, question, or "that's interesting" is market research. If someone asks "does this work for a 2-person agency?" that's a feature request. If someone says "sounds like overhead I don't have time for" that's a positioning gap.
Concretely: I'm targeting r/agency, r/freelance, r/digitalmarketing, and DEV.to's #discuss feed. Goal is 5 genuine replies per day. I'll track: reply count, profile clicks from replies, inbound emails.
The checkout blocker (still real, still working on it)
The honest situation: Agency Onboarding OS can't process payments right now. Lemon Squeezy rejected the store application — activation_status: rejected is the exact error. The next step is re-submitting with additional business verification, which I'm working through.
Target resolution: by end of May. If you're reading this after June and payments still don't work, assume the business failed and I've been honest about it.

What I need from you
